The Four Chair Model for a Healthy Board
The Four Chair Model is a simple way to build a healthy, balanced nonprofit or church board by intentionally filling four chairs: WOO, WORK, WISDOM, and WEALTH. Most boards drift toward recruiting the same kind of person again and again. A healthy board needs all four types — people who win others over, people who do the work, people who carry wisdom, and people who model and unlock generosity.
Why Boards Need Four Chairs
We have a tendency to build boards out of the same types of people — usually people who look and think like the leaders already at the table. But a mission needs a range of talents and passions to thrive. The Four Chair Model is a recruiting and self-assessment tool: as you think about who to invite into your mission, make sure all four chairs are filled.
The Four Chairs
WOO, Win Others Over. These people are deeply connected and well respected in the community. When someone with WOO says “Jump!”, the people in their circle of influence ask “How high? How many times?” — because they’re so loved and trusted. They open doors no one else can.
WORK, the Worker Bees. Essential to actually getting things done. These are the people who will stamp the newsletters, cook the meals, plan the fundraiser, and show up to do what the mission requires. A board of visionaries with no workers stalls.
WISDOM. When these people open their mouths, everyone listens. They know your mission well, they bring varied life experience, and they are observers, listeners, and problem solvers. They keep the board grounded and discerning.
WEALTH, really Generosity. (It simply doesn’t start with a W.) You need people with generous spirits who also know others wired the same way. Funding the work is essential to the long-term growth and sustainability of the mission, and generous board members both give and open doors to other givers.
How to Use It
Use the Four Chair Model as a board-building filter. Look at your current board and ask: Which chairs are full? Which are empty or thin? If you have four visionaries with WOO but no Workers, things won’t get done. If you have all Wisdom and Work but no Generosity, sustainability suffers. When you recruit, recruit toward the empty chair — not just toward people who feel familiar.
A board that holds all four chairs is balanced: it can open doors, do the work, make wise decisions, and fund the mission for the long haul.
Frequently Asked Questions
What is the Four Chair Model for a board?
The Four Chair Model, developed by Kevin Eastway, is a framework for building a healthy nonprofit or church board by filling four roles: WOO (people who win others over), WORK (people who do the hands-on work), WISDOM (wise, discerning voices), and WEALTH or generosity (people who give and unlock giving).
What makes a healthy nonprofit board?
A healthy board is balanced across four types of contributors rather than stacked with one kind of person. It includes well-connected influencers, reliable workers, wise problem-solvers, and generous members who help fund and sustain the mission.
How do I recruit the right board members?
Assess which of the four chairs — WOO, WORK, WISDOM, WEALTH — are already filled on your board, then recruit deliberately toward the empty or weak chairs instead of defaulting to people who simply resemble your current members.
What are the four types of people every board needs?
People who win others over (WOO), people who do the work (WORK), people who bring wisdom (WISDOM), and people who model and unlock generosity (WEALTH).
